Challenge

With the integration of two major institutions, the Educational Group faced challenges in aligning its data governance with the strategic needs of its business areas. Isolated initiatives were emerging within VPs (Vice Presidencies) without centralized control, making it difficult to prioritize and allocate resources. Additionally, the data unit, positioned within the IT department, had a technical focus and lacked strategic influence to drive impactful changes.

Proposed solution

Dojo implemented a strategic data consulting approach to establish an integrated data governance structure aligned with the Group’s business objectives.

01

Initial assessment

  • Conducted interviews with the presidency, VPs, and tactical teams to map challenges and expectations.

  • Applied data maturity assessment forms to identify gaps and opportunities.

02

Data governance strategy

  • Developed roadmaps (short, medium, and long-term) to guide governance, technology, and organizational actions.

  • Restructured the data unit, transforming it into a strategic Data Office with a cross-functional role in the organization.

03

Strategic and operational focus

  • Established standards to centralize critical data and corporate assets.

  • Implemented a governance model prioritizing data issues relevant to the business.

  • Promoted an analytical and collaborative culture with self-service tools and integrated dashboards.
